Connected use: a federation begins a joint evidence service
LDR.Use:1 - A worthwhile proposal with incompatible contributions
The following is a constructed use of the three leadership Methods and the supplied answer construction. It does not describe an observed organization or claim that these numbers apply elsewhere.
Suppose three independent engineering communities want a monthly service in which practitioners bring a difficult evidence package, obtain a qualified diagnosis and leave with an actionable correction. The wider purpose is to help members develop their practice. The present leadership question is narrower: can the communities begin and continue a supported first service?
A competent domain team has already designed the proposed diagnostic method and its acceptance conditions. Each case needs two hours of substantive integration and half an hour of a separate qualified acceptance decision. The case owner also needs to supply permitted material, attend the receiving conversation and perform any corrective engineering work. Those activities are part of the service arrangement; the two-and-a-half-hour figure does not include them.
Four cases are proposed for the first month. The available joint specialist capacity is eight hours, of which two must remain for previously accepted work. Six hours remain for the new service. In this case, the pool’s members are qualified for both integration and acceptance, and compatible windows permit a different specialist to accept each case from the one who integrated it. The available hours can therefore be allocated between those activities without losing the required independence. Four cases would require ten hours of the constrained specialist work, so the proposal is infeasible before considering the clients’ correction work. Enthusiasm does not change that result.
The organizer uses LDR.1 to identify the missing contributions: a domain integration provider, qualified acceptance, client preparation, participant communication and a decision about scarce time. These are functions in the work, not five new jobs. Existing community coordinators can communicate the agreed terms; no common office is needed for that contribution.
LDR.Use:2 - Advice changes the promise
Using LDR.4, the organizer asks community representatives whose judgement they need before accepting the offer. One wants advice from a practitioner who helped with an earlier clinic. A permitted anonymized example lets that adviser expose a misleading promise: the service can diagnose the missing ground but cannot promise to complete an unknown amount of corrective engineering within the session.
The domain team and intended clients trace one representative case. They distinguish the service’s diagnosis and bounded acceptance decision from the client’s later correction work. Through B.5.SD they construct a clearer account: the receiver will get the warranted finding, its grounds, a feasible next question or correction, and the limitation on further reliance. A case with no attainable correction may properly end in deferral.
The revised promise changes both expectations and resources. The client must accept responsibility for obtaining corrective work, or the provider must quote and supply it separately. The communities do not solve this by improving the advertising language alone; they revise the offered work and the terms clients can accept.
LDR.Use:3 - Agree a feasible first month
Using LDR.2, the participants compare several whole arrangements. Two cases need five of the six available specialist hours, leaving one hour for a stated exception reserve. Four cases with unchanged scope need ten hours and do not fit. Another qualified provider can supply the missing integration, but its fee exceeds the first month’s available budget. Postponing every case loses the value of beginning, while splitting the same case among several partial reviewers adds handovers without removing its needed integration.
The communities choose two cases for the first month. The acceptance provider reserves one hour; the integration provider reserves four. The remaining hour is not promised twice. Clients supply permitted materials before the allocated window and reserve their receiving time. If an exception consumes more than the reserve, the affected correction or next case is reconsidered; the reserve is not a promise to finish arbitrary extra work.
Each representative can commit only their community’s contribution under its actual rules. Individual clients accept their own terms. A host reserves the permitted communication service and maintains the agreed access; it does not thereby acquire authority over all communities. The same complete proposal, including the two-case limit and client correction boundary, receives the needed responses.
The organizer’s preparation, consultation and scheduling time is separately supplied by the communities. It is not hidden inside the six specialist hours. If that contribution is unavailable, an already capable coordinator can be retained, a smaller preparation arranged, or the start deferred.
LDR.Use:4 - Begin and complete a useful contribution
The organizer uses LDR.4 to obtain the effective permissions and make the start mutually visible. The providers and clients confirm the same scope, dates, input conditions and route for an unsupported claim. A shared message with actual confirmations suffices; the federation does not create a launch ceremony.
The first case reveals that a test concerns an earlier configuration. The integrator explains the changed condition and the unsupported conclusion. The acceptance provider judges the diagnostic result within its remit. The client now knows which release claim cannot be made and which engineering question must be answered. That is the promised bounded service result, not a corrected engineering package or evidence that the client has acquired independent mastery.
If the client expected a completed correction, the receiving result would fail the promise. The provider would need a revised service, resources and agreement rather than a new definition of success after the event.
The participants use LDR.1 to arrange continuation. The second case has the same qualified support; another coordinator can conduct the preparatory exchange without the initiator. Where human skill development is separately wanted, HCD supplies its design and assessment. Successful diagnosis alone does not establish that development.
LDR.Use:5 - Qualified autonomous AI changes the feasible whole
Now change the performer condition. Suppose, for this scenario, a qualified autonomous AI service can perform the substantive integration under the same required acceptance conditions. Its qualification, permitted data handling, operating controls and availability are established for these cases. It can reserve routine service slots and return the diagnosis within an effective delegated mandate. It cannot make a decision reserved to the independent acceptance provider.
The setup requires four hours of one-time qualified configuration and onboarding before the month begins. That work has a separately available window and an accepted cost. Recurring human exception support requires one hour per month plus fifteen minutes per case. The independent acceptance still needs half an hour per case. Four cases therefore require one plus one plus two, or four hours of the constrained human capacity. They fit the six hours available; the agent’s compute and service fee also require an accepted budget. For the same four-case result, the human arrangement needs ten hours of integration and acceptance plus the same one-hour exception reserve: eleven hours. The new arrangement needs four recurring hours, with its one-time setup stated separately. Client preparation, correction work and ordinary coordination remain necessary in both arrangements and are supplied outside this specialist allocation.
This can justify four cases without an additional office. The AI performs the integration and permitted scheduling; people do not repeat those operations merely to preserve former roles. The communities retain their real acceptance of the service terms, input permissions, client work and the independent decision the scenario still requires.
Change the authority and assurance condition again. Suppose a competent independent automated acceptance service is available, is permitted by the applicable rule, and supplies the required independent judgement without the earlier human half-hour per case. That contribution can also move to AI. The recurring human demand becomes the one-hour support provision plus the four fifteen-minute exception allocations: two hours. Independence is a property of the actual judging arrangement and grounds, not merely a second agent label. The responsible parties can now reconsider the larger service scope or retain the spare capacity; no automatic expansion follows.
In the opposite variation, the agent is qualified only to draft a summary and every case still requires the original two hours of expert integration. The promised reduction is unsupported. Four cases would still exceed the six hours, with the agent’s cost added. Retain the two-case arrangement or obtain another feasible source of competence.
These are conditional comparisons, not claims about a named AI product. C.11.DUA keeps setup, recurring work, required guarantees, delay, fees and displaced work in view. Stronger competence changes architecture only where the real arrangement supports relying on it.
LDR.Use:6 - Continuation after success is another substantive question
Suppose the first month’s cases succeed under their stated conditions. The communities have evidence of a bounded service, not proof of a culture of continuing development. They also notice a weak signal: practitioners can correct known evidence gaps but rarely question whether their chosen problem is still worthwhile.
A participant raises that concern through LDR.1; B.5.SD can help formulate and examine it with the relevant development practitioners. The next development question is whether and how to build problem-discovery and problem-formulation capability, not simply how to schedule more clinics. The development method supplies the problem, attainable challenge and transition; strategy and portfolio methods reconcile its value and resources with other work.
Leadership then helps obtain the contributions for whichever next move is warranted. The useful first service continues if worth its cost. It can also be narrowed or discontinued. Keeping an offer alive and continuing the subject’s development are related decisions with different results.
