STR.6 - Construct Strategic Option Families or Develop Reusable Material for Strategic Exploration

STR.6:1 - Problem frame
Use this pattern when a strategic direction is clear enough to explore but no credible way of obtaining its contribution is yet known, when the available list mixes slogans, tools, partial initiatives and possible courses of action, or when reusable exploratory material needs development into future options. For a selected contribution, recover sufficient existing ways or fill the missing obtaining explanation in section 4.2. When an operation and usable material are already available, enter section 4.4 directly, with or without a settled receiving contribution: make an examinable change and preserve what could support a further use.
An option family groups possible courses that share a strategic contribution while differing in a choice-relevant way: for example provision arrangement, scope, timing or reversibility. The working result is a set of complete-enough alternatives, explicit gaps and justified retained possibilities, or an examined intermediate with the next receiving question still open. A complete-enough family gives the next comparison something real to compare without committing to every candidate.
A viable current course can belong in the comparison. A promising intermediate possibility can be retained for a later use without being ready for today’s choice. These are different reasons for keeping an option.
Do not regenerate an adequate option set when only comparison or an authorized choice remains. Use a sufficient direct professional method when it already constructs the needed whole alternatives. Higher-impact reliance needs the evidence and assurance for each actual capability, permission and resource premise; a proposed arrangement remains proposed.
STR.6:2 - Problem
“Internal team”, “AI”, “buy” and “training” can appear as four alternatives even though the same course might use all four. One row includes delivery and support while another counts only a licence. Their scores conceal a false comparison.
An apparently complete account can hide an earlier gap. “The provider will diagnose the error” names the desired result but may leave unexplained what would make that diagnosis possible. Adding cost and responsibility to an unknown mechanism does not turn it into a credible obtaining way.
Premature narrowing loses variants that could become useful under a different future. Indiscriminate retention creates its own burden: licences expire, interfaces need maintenance and scarce attention remains tied to possibilities with no credible continuation. A large archive can therefore coexist with very little practical freedom.
STR.6:3 - Forces
Options need enough completeness to expose a decision-reversing omission, but not a full implementation plan before comparison. Diversity should preserve materially different future choices; preserving every generated idea consumes resources.
Existing means can make an option affordable, while a new user need or better means may change the space of useful options. The practitioner must keep generation open to such changes without continually rebuilding an already sufficient set.
STR.6:4 - Solution
Construct whole alternatives for a stated strategic question, or develop reusable material until its next contribution can be examined. Preserve the difference between candidates fit for the present comparison, intermediate possibilities retained for a reason and courses actually selected for joint use.
STR.6:4.1 - Define the family by its receiving contribution
Use a direction from STR.5 or another sufficient source. State the result, recipient, situation, horizon and conditions that an option in this family must address. Recover continuing obligations and the decision the family will inform.
Make the common basis real. A platform, an available service and a person’s capability are not the same result. If each is only part of obtaining the desired customer contribution, put it inside a whole option. If the proposals pursue different contributions, retain different families and explain the higher-level strategic question under which they can later be compared.
STR.6:4.2 - Find and explain complete ways
First ask whether a relevant professional Method already obtains the needed result under sufficiently similar conditions. Inspect its actual explanation or worked use: what material it needs, what it does or changes, why those operations could obtain the result, and where that claim stops. Reuse an adequate Method without inventing another. A name, provider promise or favourable score is not that explanation.
If the way is unknown, search through the result and missing change, including neighboring practices. Recover what a found Method actually compares, transforms or makes possible. Try following those operations on one available piece of the target material; locate the step where the needed input, relation or result is still missing. Similar terminology alone supplies no transfer.
Propose the missing connecting action and explain why it could close that gap. Separate the source-supported operation from the new inference and name a plausible answer that would defeat the inference. A useful candidate might connect existing records before a known comparison can discriminate rival explanations. It remains a proposed Method until its own support is established; an analogy is not proof that it works here.
Follow an unresolved constituent contribution further only when a difference in how it is obtained could change the whole way’s result, feasibility or burden. The answer may be an existing professional Method, an external contribution or another bounded construction question. Stop detailing where qualified existing results suffice for the next decision, or return the missing Method or support question. If the search changes which contribution is worthwhile, return that finding to STR.5.
Describe how each serious option could obtain the contribution. Name the proposed performer and means, how the result reaches its user, what makes it acceptable and what happens when ordinary provision fails. Include access, support, recovery and exit when their omission could change the choice.
Distinguish an available premise, a proposed arrangement and an unresolved condition. An existing tool may be usable now, while the specialist, permission or incident response needed around it is still missing. A proposed external provider is not an available service until the relevant contribution and terms are established.
FPF C.39, Find and Develop a Way to Obtain a Result, supplies the transdisciplinary unknown-way construction. One explained candidate or a precise missing contribution can finish that search; further options are needed only for a live comparison.
FPF C.38, Construct Comparable Ways to Obtain One Result, supplies the same-result formation method when the list still mixes unlike labels. Use its shared comparison basis, complete-enough ways and visible gaps. If a direct professional result already answers this same question, reuse it without producing another account.
Generate material variants within the family. For example, customer-local provision and provider-assisted provision may differ in access, support and switching conditions. A human–AI combination belongs inside such a way with its actual contribution and checks, not beside whole ways as a technology label.
STR.6:4.3 - Expose joint conditions and the price of future exercise
For each retained option, ask who could exercise it, under which permission and resource conditions, by when and with what preparation. State a material expiry, switching delay or foregone contribution. An option that cannot be exercised before its useful window closes has lost that use even if its description is still stored.
Examine dependencies across options. Several variants may need the same scarce team, customer agreement or platform. They can be genuine alternatives without being feasible together. Use STR.8 when the capabilities or business-model conditions an option needs are unclear. STR.14 resolves an actual conflict in simultaneous work.
Separate retaining an explanation from retaining a capability to act. Keeping rejected-design notes may be inexpensive. Preserving a working interface, contracted capacity or trained support can impose continuing cost. Include the contribution sacrificed to carry that option.
STR.6:4.4 - Retain diversity for a stated future use
When a useful next possibility requires developing material, begin with something that can actually be changed: for example an editable design, a working operation with its inputs, or a retained intermediate result. Recover the conditions and permitted use needed for that change. An already selected contribution guides the examination; an unsettled receiving contribution does not prevent a bounded exploration of the material. FPF C.40, Develop Branching Search from Reusable Material, supplies this material-development Method across domains.
- Choose a feasible variation, recombination or different use and apply the relevant professional operation. State what it changes and what can be examined. If that operation is unknown, return to the bounded obtaining question in section 4.2; a proposed variation is not its performed result.
- Examine the resulting difference against the question and protected conditions. Keep intended properties separate from observed ones. A useful unexpected difference can support another continuation even when the variant is worse for today’s comparison.
- Preserve the actual reusable material and the settings, inputs or explanation needed for the justified next use. Include a failed or mixed result when it changes the next question. Preserve the original material when comparison or recovery needs it.
- Compare further work, inexpensive retention and stopping against the full burden and displaced work. Keep only the continuations that warrant that burden; there is no obligation to test every variant.
The first result is an examined variation and a usable continuation, or a justified stop. If the variation suggests a different receiving problem, return that question to STR.5 or the needed DOCA.3 inquiry. Until the contribution is qualified, the retained material is not yet a complete option family. Use section 4.5 when constructing problems and trying ways across them are both needed. An adequate existing way can be reused without entering either search.
Keep a possibility when its difference can matter to a plausible later choice, reveal a useful new region of the search or support another attainable option. State that reason and the conditions under which it expires. A stepping stone is a possibility retained because it may enable a later contribution; it need not be today’s best option.
Distinguish three questions before using an archive or front claim. What is worth retaining for exploration? Which candidates are currently non-dominated under a stated comparison? What should the chooser select? FPF C.18 governs the archive and front records when those claims matter; C.17 supports a claimed difference; C.11 governs local choice. A front does not answer the other two questions.
For ordinary small-set work, explain the alternatives and retention reasons directly. Do not claim a formal archive, front or dominance result merely because the notes have several rows. Nor does a retained set become a jointly funded portfolio.
Stop carrying a possibility when its plausible continuation no longer warrants the full burden. STR.7 can compare retention with a worthwhile experiment, but retention alone does not demand a test.
STR.6:4.5 - Allow the possibility space to change
A new beneficiary, result, constraint, means or useful characteristic may make the old family boundaries inadequate. Identify what changed and regenerate only the affected alternatives. Keep the reason the earlier set was adequate for its earlier question.
Enter coupled problem-and-way search directly when several working problems and available ways need development together. FPF C.40:4.3 supplies that conditional problem-construction and target-transfer contribution. State each problem’s required result and protected conditions. Construct a few meaningful changes in the recipient, operating conditions, demanded result or available means; explain why each changed problem is valid and how its difficulty can be examined. A conjectured opportunity still needs its receiving problem qualified.
Recover or develop ways through section 4.4. Where a way from one problem could help another, apply it, or a justified adaptation, to material from the target problem. Examine the target’s own required result and conditions. Keep successful, failed and mixed transfers distinct; a source success does not settle the target.
Use that result to choose the next problem or way change: recover a missing target condition, narrow the requested result, revise the operation or stop the unsupported transfer. Return the examined problem–way combinations and the next answer-changing question. Try only transfers whose attainable contribution warrants their burden. If an existing way already answers the fixed target problem adequately, use it without generating more problems.
Searching more densely within a fixed set of characteristics is different from changing what results and differences count. Use C.18’s possibility-space distinctions when the project makes an open-ended-search claim. In ordinary work, the practical consequence is simpler: a newly relevant customer-local result can warrant a new family rather than a lower score for the old cross-customer offering.
STR.6:4.6 - Return the set with its truthful next use
Return the complete-enough options for the present comparison, the gaps that limit each, and any separately retained possibilities with their reasons and carrying conditions. An exploratory return may instead be the examined material, what it supports and the next problem question; do not invent a complete family when its contribution remains unsettled. State whether the candidates are alternatives or are intended to be examined for joint use. Selection and work commitments follow their own comparison and authority.
Use STR.9 for robustness and option value, STR.10 for commitment consequences, or STR.7 for a proposed inquiry whose worth is unresolved. A missing required right can block one option without blocking the remaining comparison. If no complete alternative can answer the contribution, return the gap or reopen STR.3/STR.5 rather than manufacturing a token rival.
Stop generation when the current set supports the named next decision and further differences would not justify their construction cost. Reopen only for a change that can alter that use.
STR.6:5 - Archetypal Grounding
STR.6:5.1 - SensorCo: a service family, not a list of purchases
The constructed SensorCo case retains viable device-only continuation alongside possible integrated service, licensing and segment exit. Here the team develops the integrated-service family. None of the new configurations below is an observed available arrangement.
For this family, the proposed contribution is accountable inspection support at a consenting customer’s site, over a bounded agreed interval, with a specified result, permitted data use and an exception response. The first labels are “platform”, “AI”, “training” and “external specialist”. The team replaces them with whole proposed ways:

AI-assisted interpretation could be part of either way. Training could prepare a participant in either way. Neither is a third complete alternative. Both ways must answer the same customer-result and support questions before comparison.
A cross-customer pooled-data proposal pursues a different provision arrangement with an unresolved reuse-right dependency. It stays outside the present permitted service comparison. A short description may be retained for reconsideration if the required right and a relevant use become available; no data collection or provider reservation follows from retaining that description.
The immediate four-day internal preparation can improve the cost and trial-specification answer. It does not establish either delivery capability, authorize a trial or select the twelve-month service direction. If complete costing rules out every relevant arrangement at the prospective customers’ price ceiling, generation returns the negative comparison and viable device continuation instead of requiring a trial.
STR.6:5.2 - Retaining the device fallback has an opportunity cost
In SensorCo’s proposed first-month configuration, six platform-preparation person-days include two days for device-compatible interfaces and maintenance instructions. That leaves four for the service-specific platform subset and postpones a two-day service-diagnostic enhancement.
Those two days carry a real future choice: returning to device-only provision through the first staged decision. They are included in the configuration’s work demand, not taken again from unallocated capacity. Retention beyond that point needs its own support and cost answer.
This is different from preserving the old device proposal in meeting notes. The former keeps action possible at a sacrifice; the latter preserves reasoning. STR.9 compares whether the flexibility is worthwhile, and STR.14 checks whether the whole proposed configuration fits with current service and reserve.
STR.6:5.3 - Finding a way to explain recurring inspection errors
Suppose a prospective customer needs a qualified explanation of recurring inspection errors, not continuing accountable operation. This is a constructed extension of SensorCo. It stipulates purpose-limited access to local error cases, independently checked acceptable inspection outcomes and some operating records. No diagnostic result or delivery arrangement has yet been obtained.
The team first returns to STR.5: a one-off explanation may answer a different receiving problem. If that contribution is worth exploring, a diagnostic family must be constructed. “Use AI” and “ask an expert” do not explain how the requested result would be obtained.
The team examines its existing service Method. In this teaching case, that Method compares a reading with configured limits and returns an exception; it does not explain why exceptions recur. Searching by the missing result leads to a neighboring fault-investigation Method that compares error and non-error cases under sufficiently similar conditions, then distinguishes rival explanations. The two Method descriptions and their stated limits are stipulated professional inputs, not claims about the effectiveness of any real diagnostic product.
Following the neighboring Method on the available local material exposes a missing connection. Timestamps do not establish whether two inspections used the same setup. The team proposes linking each case to equipment, shift and setup records before comparing matched cases. The reason is explicit: a difference attributed to the inspected object could instead arise from a changed setup. The connecting operation is a candidate inference; if the records cannot recover the relevant setup, the proposed comparison cannot support that distinction.
The team therefore refines this one constituent contribution: can the permitted records link enough relevant cases to comparable setups? It need not redesign every other step or add a fixed number of decomposition levels. A qualified existing explanation of result checking is reused. The whole candidates can now be stated:
- A SensorCo diagnostic specialist would link the permitted records, compare suitable error and non-error cases against the rival explanations, and return a source-traceable account of what is supported, excluded and unresolved. A qualified check, response to missing records and closure of the bounded engagement belong in this way.
- A qualified customer-local investigator would perform that linking and comparison without exporting the records; SensorCo would supply the needed interpretation of its record fields, and the participants would check the same promised account and resolve or report exceptions. Availability, responsibilities and complete burden remain to be established.
The first result is these two explained candidates and the gap about recoverable setup conditions, not a diagnosis, available capability or authorized investigation. That gap can support comparison of a bounded records inquiry with other ways, narrowing the requested result or stopping; STR.7 determines whether additional inquiry is worthwhile when that is unresolved. A negative records answer limits these candidates rather than proving that no diagnostic Method exists.
The team does not rank this diagnostic account, a year of service and a software licence as equivalent deliveries. They may later be compared as directions under a common purpose with their different contributions explicit. Finding the diagnostic possibility neither changes the service family’s existing four-day preparation limit nor grants data reuse rights.
STR.6:5.4 - Developing the diagnostic material
The following constructed replays extend the diagnostic question in section 5.3. They use separately permitted synthetic records, an available linking operation and an available operation for changing the output view. The exercise has its own bounded allocation; the customer’s earlier purpose-limited records and the service family’s four-day preparation are not inputs or permissions for it. The examples illustrate the search actions, not a qualified diagnostic product.
The linking operation groups cases by a recoverable setup reference and can report unmatched records separately. For this small source question, a stipulated specialist account establishes which setup groups are comparable. Missing setup references remain unknown.

STR.6:5.4.1 - Develop a variation for the selected contribution
The diagnostic contribution remains selected. The team applies two output variants to the six records. A returns the comparable error/acceptable pairs E1–N1 and E2–N2. B returns those pairs and retains E3 and N3 with their source times and missing-reference flags. The difference can be inspected in the output; it is not a claim that either variant explains the errors.
A supplied planning estimate gives B five minutes more review work than A. Retaining B’s small output and its linking rule is nevertheless worthwhile for one identified continuation: determining whether setup records for 09:40 and 11:15 can recover the missing conditions. The preserved material makes that question specific. It does not make B preferable for every comparison or allocate the later records inquiry. Another practitioner also needs permitted inputs and the capability to carry out that inquiry.
If the existing pairs already provide an adequate specialist answer to the current question and the missing intervals cannot change it, use that answer. Do not construct B merely to enlarge the retained set.
STR.6:5.4.2 - Develop material before choosing its receiving contribution
Suppose instead that no diagnostic or other customer contribution has been selected. The team has the same permitted synthetic material and a current question about what a different view reveals. It changes a matched-pair-only view into a complete time-ordered view with missing-reference flags. The new view preserves the two previously omitted cases; 09:40 lies between the known S1 and S2 records, while 11:15 follows the last known setup.
The team retains the view, inputs and settings because they permit a bounded investigation of record completeness. That examined difference suggests a possible operator-support contribution, which goes to STR.5 for its recipient, need and value question. It establishes neither a customer demand nor a cause of inspection errors. The search could also finish with no worthwhile continuation; a settled ultimate destination is not needed for this limited result.
STR.6:5.4.3 - Change the problem and examine transfer
A target question now asks for a comparison under changed temperature conditions. Its supplied specialist account requires the same setup and temperature regime for comparable cases.

Reusing the setup-only grouping would pair T1 with T2 and T3 with T4, but the first pair fails the target condition. The team uses the available filtering operation to add the temperature regime to the grouping. This proposed adaptation returns one eligible pair, T3–T4, and no eligible pair for S1. The operation’s availability does not qualify the whole adapted diagnostic way.
The mixed result changes the next problem. A bounded comparison of S2 in the warm regime can continue if it answers a useful question. The broader S1 explanation instead needs comparable target cases or a narrower demanded result. Because the temperature regimes differ, T1–T2 cannot support the required same-condition comparison. The team retains that failed transfer with its condition and asks only the missing target question worth pursuing. It has neither diagnosed the errors nor shown that the original linking way is useless in its source conditions.
STR.6:6 - Bias-Annotation
Retention tends to favour ideas with persuasive advocates and low visible costs. Include less visible maintenance, participant time and displaced work. A small internally sustained improvement may be a better continuation than a high-profile new initiative.
Generation can also overfit to the current comparison characteristics. Invite a new beneficiary or result only when it changes a real strategic opportunity; changing labels for novelty’s sake does not improve the set.
STR.6:7 - Conformance Checklist
- Each family states its common contribution and receiving decision; an exploratory intermediate preserves the unsettled receiving question.
- Search returns an explained Method with its support and limits, distinguishes any new connecting inference, or names the missing-Method question.
- Options are complete enough to expose material delivery, support, resource and exit differences.
- Supported, proposed and unknown premises remain distinguishable.
- The same consequential burden questions are asked of comparable options.
- Shared dependencies and conditions of exercise are visible.
- Material development distinguishes the performed variation, examined difference and usable continuation from a proposal or retained description.
- A cross-problem transfer is judged on the target conditions and changes the next problem or way question only as its result supports.
- Retained possibilities have a reason, carrying cost and relevant expiry or reopen condition.
- Archive value, non-domination, selection and actual joint commitments are not conflated.
- A sufficient set, precise gap or justified stop can finish the work without another experiment.
STR.6:8 - Common Anti-Patterns and How to Avoid Them
A result label mistaken for a Method. “Diagnose the error” or “AI will explain it” hides how the result would be obtained. Follow a relevant source Method on the available material and expose the missing connecting action or premise.
A tool priced against a service. One estimate excludes checking and recovery. Complete each way against the same receiving result before comparing.
Archive membership as current merit. An old possibility survives because it once taught the team something. State its present retention reason; remove a current-choice claim that has no support.
All alternatives scheduled together. Options that share one specialist become a portfolio by spreadsheet addition. Keep them alternative until joint feasibility and a joint-use choice have been examined.
Free flexibility. The team claims it can return to devices but drops the interfaces and instructions needed to do so. Retain the enabling contribution and its cost, or state that the option expires.
STR.6:9 - Consequences
The next comparison receives actual courses of action rather than unlike fragments. Useful diversity survives with reasons, while unsupported readiness and hidden carrying costs become visible.
Completing options takes work and may reveal that an attractive direction has no presently attainable form. That result can justify narrowing or stopping. It does not require constructing every imaginable variant.
STR.6:10 - Rationale
An option is useful through the action it preserves and the conditions under which that action is available. A description, an enabling capability and an authorized commitment therefore contribute differently to future freedom.
Grouping by contribution makes comparisons fair without requiring every strategic direction to deliver an identical result. Separating retention from selection preserves discovery while keeping present commitments bounded.
STR.6:11 - SoTA-Echoing
How should alternatives survive exploration? Adapt the set-based line synthesized in Toche, Pellerin and Fortin’s 2020 review and the bounded margin-based comparison in Al Handawi and colleagues’ 2024 study. The serious rival is early commitment, which reduces carrying cost. Sections 4.3–4.4 retain alternatives only when their future contribution warrants that cost and use material feasibility information to narrow them. The review notes implementation gaps; the later demonstration concerns a simulated aeroengine component. Their transfer to strategic options is a reasoned adaptation, not a universal superiority claim.
For finding an unknown way, recover the desired change, seek an existing or neighboring Method, explain a candidate obtaining relation and refine it only far enough for the receiving decision. The synthesis separates problem discovery, way generation, comparison and execution. Sections 4.2 and 5.3 make that search usable without treating every idea as supported or requiring novelty when an adequate Method exists. Neighboring search is a useful source of candidates, not a claim that all Methods necessarily originate outside the practice.
For developing material into further possibilities, the pattern combines variation, examination and usable continuation. Two computational demonstrations provide bounded comparisons: DGM’s fixed-task branching, v3 §3, and POET’s problem generation and target-tested transfer, v3 §§3 and 6. Sections 4.4–4.5 give a separate entry when problems and ways change together. The strategic method is a synthesis; neither computational demonstration validates its use for human creativity. Scores and archive policies do not perform generation, and neither source makes novelty a guarantee of a useful strategic result.
For comparable completeness, adopt C.38’s same-result formation where label-based options are incomplete, and use a sufficient direct domain comparison when it is cheaper. This changes section 4.2 and the two whole SensorCo ways. C.18 supplies the separate archive/front semantics when those claims are actually made. Section 4.4 retains intermediate possibilities as stepping stones for continuing development; retention does not require funding them.
Reopen this combination when a carrying cost, shared dependency, exercise delay or changed result makes the retained diversity less useful than a narrower set, or when early commitment would destroy a worthwhile attainable continuation.
STR.6:12 - Relations
STR.5 supplies a direction or receives a newly exposed problem/contribution question; DOCA.3 supplies the needed problem inquiry. STR.6 returns explained option families, precise obtaining gaps, examined exploratory material or target-transfer results with qualified continuation reasons. STR.13 is used when the Method for performing the strategic search itself needs improvement, not merely because the subject’s delivery Method is unknown. STR.8 answers a missing support question, STR.9 compares robustness and flexibility, STR.10 compares commitments, and STR.14 examines simultaneous demands. STR.7 is used only for a worthwhile proposed experiment or retention decision.
FPF C.38 supplies whole same-result candidate formation. C.17 characterizes a supported difference, C.18 governs archive/front claims, and C.11 governs local choice. G.5 declares a selected-set result when that downstream use is needed; none of these results alone commits resources.
